The last step is the one brands forget. A qualified lead is a creator who replied and wants to work with you — roughly one in five make it through negotiation, onboarding, and a first post. The rest go quiet, can't agree on terms, or never get around to it. That conversion rate is largely a function of your program, not your outreach: the tighter your onboarding and commission structure, the more of your leads become partners.

Rates move with the category. A nano-tier campaign for a physical consumer product runs closer to 415 emails per onboarded creator. A mid-tier campaign in a saturated category — supplements, for example, where creators are pitched constantly — runs closer to 555.

Scale that to a real target. What counts as a qualified creator lead

Volume numbers only mean something against a definition, and this category is loose with the word "lead." Here is the standard used above.

A qualified creator lead meets all three conditions:

  1. Ideal Creator Profile (ICP) match. The creator fits the brand's ICP on niche, audience, and engagement.
  2. Contacted under the brand's identity with a clear proposal to work together. No bait and switch. Everyone knows what they are getting into.
  3. Positive, proactive response. The creator replied with genuine intent and desire to pursue an affiliate partnership with the brand.

A profile link, an opened email or a follower is not a lead.

When comparing providers, ask exactly this question first. A number without a definition behind it is not comparable to anything.

One finding worth passing on: tightening your creator profile improves reply rates BUT reduces partners. In one campaign for a specialty confectionery brand, the criteria were narrow enough that only about 1 in 12 creators we reviewed made the send list, against roughly 1 in 4 on a typical campaign. Those creators replied at the highest rate of any campaign we've run, and it still produced the fewest partners, because a list a third the size cancelled out the better reply rate several times over.

The tradeoff is worth naming, because it runs against standard advice. Narrowing raises the percentage of creators who say yes and lowers the number of creators you can ask. At small volumes the first effect dominates and niching down is correct. Past a few dozen partners the second one does, and every additional criterion costs you more creators than it earns you. A profile broad enough to keep tens of thousands of creators in play will beat a precise one every time at recruitment scale.

"We tried cold email. It doesn't work in our niche."

A brand sends 500 to 1,000 emails to creators, gets a handful of replies or none at all, and concludes that email outreach does not work for their category. The instinct to test was correct. The test just could not have told them anything.

Run the arithmetic against the numbers above. At roughly 500 emails per onboarded creator, a 1,000-email campaign produces about 28 positive replies, 10 qualified leads, and two creators who actually post. A 500-email campaign produces one. Those are small numbers with wide variance, and a run of bad luck on a sample that size looks identical to a channel that does not work.

Now account for the fact that a first attempt is rarely running properly. Most of these campaigns go out from the brand's primary domain with no warming and incomplete authentication, which means a large share never reaches an inbox at all. Targeting is usually too tight, because building a large creator prospecting list is itself the hard part. There is often no follow-up sequence, and a meaningful share of positive replies to creator outreach come on the second or third touch rather than the first.

The honest conclusion is uncomfortable: the volume required to know whether creator outreach works for your brand is 20 to 50 times what most brands try before giving up. That is not a motivational point. It is the actual reason this function is usually outsourced rather than built — the minimum viable experiment is larger than most marketing teams can run alongside their other work.

Why outreach at volume is an infrastructure problem

The reason most in-house creator recruitment programs stall is not that nobody wants to send the emails. It is everything required to send 150,000 of them from a brand's identity without consequences.

  • Separate sending domains. Cold volume never touches the brand's primary domain. Reputation damage there affects order confirmations and customer service, not just campaigns.
  • Domain and inbox warming. New sending infrastructure needs weeks of graduated volume before the first campaign email goes out.
  • Authentication. SPF, DKIM, and DMARC configured correctly per sending domain, or the mail does not land regardless of content quality.
  • Inbox rotation and send caps. Volume distributed across enough inboxes to stay within tolerances that shift without notice.
  • Compliance. CAN-SPAM and GDPR obligations apply to creator outreach the same as any other commercial email.
  • Reply handling. Interested creators go cold fast. Replies need routing to a human with full thread context within hours, not days.
  • Deliverability monitoring. Placement degrades gradually and invisibly. Without monitoring, the first signal is a campaign that quietly stopped working.
